Why this playbook exists

Most franchise pitch decks talk about ROI and brand prestige but skip the operational nitty-gritty: what happens between signing and opening? The 90-day window is where most stress and miscommunication happens. This playbook makes the entire timeline transparent so you know exactly what's coming, what we deliver, and what we need from you each week.

Reference points: cost economics in cost to open a salon in Chennai; ROI math in franchise ROI payback; agreement clauses in 12-question due-diligence checklist. This article focuses purely on operational sequence.

Phase 1 — Discovery (Day 1-7)

Goal: confirm fit on both sides before any commitment.

Day 1 — The 30-minute discovery call

Online or in-person at the Chennai franchise office. We cover: your capital, your timeline, your locality preference, your operating-experience background, your decision-process. Output: written summary of fit + next-step recommendation. No paperwork, no commitment.

Day 2-3 — Reference calls (optional but recommended)

We share 2-3 existing YLG Chennai franchisees as references. You call them. Ask: "what surprised you?" "what would you do differently?" "is brand support what was promised?" These calls take 20 min each and are the most valuable due diligence you'll do.

Day 5-7 — Visit YLG outlets unannounced

Walk into our Adyar, Anna Nagar, Porur, and Porur outlets as a customer. Get a service. See how the operations actually run. Customer experience tells you brand consistency far better than any pitch.

End of Phase 1 decision

Both sides decide whether to proceed. If yes → NDA signed, Phase 2 starts. If no → no obligation, no fees paid, you walk away with intel.

Phase 2 — NDA & commercial terms (Day 8-21)

Day 8 — NDA signed

Mutual NDA. Standard 2-year confidentiality. Lets us share full commercial terms (brand fee, royalty %, territory specifics, payment schedule, agreement excerpts).

Day 8-21 — Review window (14 days)

You take the agreement to your franchise attorney. Use the 12-question due-diligence checklist as your structured review. Negotiate clauses where applicable. Get your CA to validate the financial projection.

Common negotiation points: territory radius (we usually have flexibility), payment schedule timing (modest flexibility), specific exclusion areas, transfer fee terms.

Day 21 — LOI + first milestone payment

Letter of Intent signed. 25% of brand fee paid (held in escrow until full agreement signed). This locks in your priority for the territory while site survey proceeds.

Phase 3 — Site survey & lease (Day 22-45)

Day 22-30 — Site identification

Three paths:

  • You bring a location — our market team validates (catchment density, footfall, rent-to-revenue ratio, competitor density). 5-day turnaround.
  • We scope locations for you — based on your capital + tier preference, our market team identifies 3-5 candidates. 10-14 day search.
  • Joint search — most common — combines both. 7-12 day search.

Day 31-38 — Site survey deep-dive

For shortlisted location: footfall counting (3 days × 3 time-slots), demographic analysis from census + RBI consumption data, competitor density mapping (within 2 km), accessibility audit (parking, public transport, road frontage), landlord background check.

Day 39-45 — Lease negotiation + signing

Our real-estate team supports lease negotiation: rent escalation cap, lock-in period, tenant improvement allowances, renewal terms. You sign the lease in your name (not YLG's). Day 45: lease executed, deposit + advance paid, fit-out start date locked.

Milestone payment: +35% of brand fee paid on lease signing (cumulative 60% paid).

Phase 4 — Fit-out & equipment (Day 46-75)

Day 46-52 — Drawings + permits

Architectural drawings prepared (turnkey package — we provide). Permits initiated: trade licence, fire NoC, TNPCB consent, Shops & Establishments registration, GST. Some permits parallel-track with fit-out start.

Day 53-72 — Fit-out execution (~3 weeks)

Our vendor panel handles: civil + plumbing + electrical (week 1), HVAC + false ceiling + lighting (week 2), finishes + cabinetry + signage (week 3). Project manager from our team coordinates daily. You visit twice during this phase for sign-offs at week 1 (civil) and week 2 (lighting).

Day 60-72 — Equipment + inventory in parallel

Equipment arrives at week 6-7 (chairs, mirrors, wash basins, dryers, autoclave). Initial inventory (8-week professional product + 6-week retail) arrives at week 7-8. POS, booking software, CCTV installed during week 8.

Milestone payment: +40% of brand fee paid at 50% fit-out (cumulative 100% brand fee paid). Working capital reserve held in your bank account.

Phase 5 — Hiring & training (Day 60-83 — parallel to fit-out)

Day 60-67 — Hiring

Hire 12-14 staff: 2 senior stylists, 3 stylists, 3 beauty therapists, 1 nail tech, 2 helpers, 1 front desk, 1 outlet manager. We provide hiring framework, candidate sourcing support, interview structure. You make final hire decisions. Salaries paid by you starting day 60.

Day 68-83 — YLG Academy training (2 weeks)

All new staff travel to one of our existing Chennai outlets for two-week immersion training. Stylists learn YLG service protocols + product brands; therapists learn facial protocols; front-desk learns POS, booking, customer-experience standards; manager learns operational SOPs + reporting cadence.

Training cost is included in the franchise package. Staff salaries during training are yours. Most staff stay at our hostel arrangement (modest cost).

Phase 6 — Pre-opening (Day 76-89)

Day 76-82 — Marketing seeding

Pre-opening marketing kit deployed: location-specific Instagram + Google Business Profile setup, "opening soon" banners at the outlet, neighbourhood door-knocker pamphlets in a 1.5 km radius, partnership with 2-3 local Instagram micro-influencers, Meta + Google ad campaigns initiated.

Day 83-87 — Soft launch (friends & family)

Friends & family days. 50 invited customers per day, free or heavily-discounted services. Purpose: stress-test operations, build initial Google reviews, train staff on full customer flow, identify operational gaps. Our operational team is on-site during these 5 days.

Day 88-89 — Final adjustments

Fix gaps identified in soft launch. Train staff on identified weak spots. Lock the public-launch date. Update Google Business Profile to "Open" status.

Phase 7 — Soft launch (Day 90 onwards)

Day 90 — Doors open to public

Public soft launch. Walk-ins accepted. Light press/social-media announcement. Staffing at 100% (don't under-staff opening week). Royalty meter starts: revenue from day 90 onwards counts.

Day 100 — Grand opening event

Optional but recommended. Celebrity guest, influencer event, special opening offer. Drives 200-400 walk-ins on the day, locks in social-media buzz, generates Google reviews. Cost ₹2-5L; usually returns 5-10× in first-month bookings.

Day 90-180 — Ramp + reviews

Monthly operational check-ins from Chennai HQ. Day 30 / 60 / 90 post-opening reviews built into the franchise agreement: each review compares your outlet's metrics against benchmark, identifies 2-3 priorities for next 30 days. Stylist coaching weekly. Marketing optimisation in parallel.

Frequently asked questions

What if my timeline is faster than 90 days?

Possible if you bring a lease-ready location and have hiring already underway. Fastest verified launch: 62 days (Adyar 2024). Below 60 days is rare without skipping due diligence. We recommend not compressing below 75 days.

What if my timeline is slower?

120-150 days is fine. Common reasons: site search taking longer, monsoon delaying fit-out (Sep-Nov fit-out runs 5-7 days slower than dry-season), waiting for a specific stylist's notice period. The framework adjusts.

Can I open multiple outlets in parallel?

Single-unit franchisees usually open one at a time and revisit a second 12-18 months later. Multi-unit territory development agreements compress this — fit-out + hiring + training run in parallel. Multi-unit is typically 6-9 month parallel launch for 3 outlets.

What's the most stressful phase?

Honest answer: Phase 4 (fit-out). Daily decisions, vendor coordination, schedule pressure. We have a project manager assigned but you'll be involved in 3-5 calls/week during weeks 6-10. Mid-week 8 the energy is highest as everything converges.

What if I want to back out mid-process?

Pre-LOI: walk away with no commitment, no fees lost (only your time). Post-LOI but pre-lease: 50% of LOI advance is refunded; the rest covers site survey + market work done. Post-lease: termination triggers lease responsibility (you signed it) but franchise commitments can be unwound by mutual agreement.
